Background

Our client, a national banking institution, had been using Jira and Confluence on Data Center.

The Challenge

Founded over a decade ago, our client drives prosperity and growth across the UK. In a fast-moving environment, it’s essential that teams there can operate quickly, with high visibility across all tools, data and projects.

The bank had long relied on Jira and Confluence Data Center to support collaboration and service delivery. These platforms had served our client well – but as the organisation accelerated its broader digital transformation agenda, it became increasingly challenging to maintain complex infrastructure in-house.

Our client’s teams were facing fragmented workflows, mounting technical debt, and recurring manual effort to maintain integrations and plugins.  What’s more, these infrastructure overheads were starting to prevent teams from working at their full speed, effectiveness and potential.

The answer? A move away from self-hosted applications, and a migration to the Atlassian Cloud Platform.

With Atlassian’s Cloud-first product direction, evolving security expectations, and increasing demand for platform adaptability, our client recognised that a strategic shift to Cloud would enable faster innovation and stronger resilience.

The Solution

Our client had previously appointed Automation Consultants (AC) to deliver an audit of its tooling, followed by tailored recommendations and a comprehensive Cloud migration strategy.

Now we were back to deliver Phase 2 of the project: Leading the Cloud migration itself, and undertaking a targeted clean-up and optimisation across the organisation’s Jira and Confluence environments.

It was this combination of technical migration and collaborative transformation that made the engagement both high-stakes and high-value.

By migrating to the Atlassian Cloud, our client wanted to eliminate the time and effort it had been spending on maintaining internal infrastructure, and to move away from over-complicated, legacy scripts and workflows.

The organisation was also keen to embrace a Cloud-first future to ensure greater alignment with its wider digital transformation objectives.

Beginning with a fresh slate

We began by undertaking a significant clean-up of our client’s existing Jira instance, archiving inactive users and projects, and streamlining configuration. This work was crucial in laying the foundation for success going forward, and uncovered previously hidden inefficiencies which we were able to rectify ahead of the migration.

Our client also required us to migrate multiple integrations and third-party applications, some of which were complex in nature. We used the trial migration period to identify potential risks and challenges around these integrations, and undertook bespoke remediation for certain solutions.

Ready to reach the Cloud

We led a smooth and successful production migration from Jira and Confluence Data Center to Cloud. Taking place over the weekend, to minimise disruption to teams, we had a short window within which to complete the work, conduct UAT, and execute seamless DNS changes.

From there, our attention was focused on supporting key stakeholders to adopt and embrace their new Cloud Jira and Confluence sites.

Working closely with our client’s teams, we delivered the project on dynamically-budgeted time and with high stakeholder confidence. Both the Cloud migration, and clean-up and optimisation work, achieved the bank’s original aims to remove infrastructure overhead, simplify governance, and enable faster, more transparent collaboration across teams.

A defining factor in the project’s success was our ability to flex around shifting stakeholder timelines. We also demonstrated expertise in resolving complex app compatibility issues (such as ScriptRunner and JETI), and tailored our approach for each stage of delivery – from discovery through to go-live.
